AI controls the product discovery, but who wins at checkout?

As AI agents take over product research and price comparison, the question of who controls the sales funnel—and the commissions—reshapes e-commerce platforms and seller strategy.

Artificial intelligence is rapidly becoming the dominant force in the product discovery phase of online shopping. Within seconds, AI can scan millions of products, compare prices across retailers, analyze customer reviews, and present curated recommendations to the user. But a critical tension emerges as this "agentic" shopping experience evolves: When an AI agent directs a purchase, which platform captures the transaction—and the commission?

This shift has structural implications for e-commerce. Traditionally, marketplaces and large retailers have controlled access to customers and ownership of the checkout experience, deriving power from network effects and transaction fees. AI agents fundamentally alter this dynamic. The vendor discovery process, which once required active human navigation, increasingly happens outside human oversight and in algorithmic space. This raises the stakes for how sellers, brands, and platforms maintain visibility and persuasive positioning.

The question of who controls the "last mile" of the sale is now as strategic as controlling the storefront. If purchasing decisions are being made by autonomous systems trained on merchant data, review signals, and pricing patterns, then the commission structure, data access, and platform leverage all require renegotiation. Third-party AI services, major tech platforms, and emerging specialist tools may vie for this intermediary position.

For e-commerce operators, the implications are immediate. Optimizing product content and data quality for AI agent consumption becomes as critical as traditional search engine optimization. Sellers must decide whether to rely on established marketplaces, negotiate directly with AI providers, or invest in D2C channels with integrated AI capabilities. Early experiments with AI-guided checkout are underway, and the winners will likely be those who can either control the AI layer, own the customer relationship, or deliver frictionless integration of both.
